The data advantage in private equity is becoming an infrastructure question.

Private equity has always been an information business. The firms that consistently generate alpha are the ones with better sourcing networks, faster diligence capabilities, more rigorous portfolio monitoring, and sharper exit timing. For most of the industry's history, those advantages came from relationships, experience, and analytical talent.

AI is changing the competitive landscape. Not because AI replaces the judgment that drives investment decisions — it does not — but because AI dramatically compresses the time and cost of the analytical work that surrounds those decisions. Firms that deploy AI effectively across the deal lifecycle will have a structural productivity advantage over firms that do not. That advantage compounds over time.

The question is no longer whether to use AI. Most PE firms are already using it in some form. The question is what infrastructure that AI runs on; and whether the infrastructure choice creates or destroys the competitive advantage the firm is trying to build.

Where AI creates value in the deal lifecycle

The PE deal lifecycle has several stages where AI creates measurable value. Understanding where the value is concentrated helps frame why the infrastructure question matters.

  • Deal Sourcing & Market Intelligence
    AI can process deal flow at a scale no analyst team can match — scanning public filings, news, industry databases, and proprietary data sources to identify targets that match a firm's thesis before they reach a formal process. The firms building proprietary sourcing models are gaining a first-look advantage that is difficult to replicate once established.

  • Due Diligence
    Document-intensive diligence processes — legal, financial, commercial, and technical — are a natural fit for AI-assisted analysis. Contract review, financial model sense-checking, management reference analysis, and competitive positioning work that takes weeks can be compressed significantly with the right AI tooling.

  • Portfolio Monitoring
    Continuous monitoring of portfolio company performance against plan, peer benchmarking, and early identification of operational issues requires processing data at a frequency that human analysts cannot sustain across a large portfolio. AI changes the unit economics of portfolio monitoring.

  • LP Reporting & Investor Relations
    Generating consistent, accurate, and well-structured LP reports across a portfolio is time-consuming and error-prone at scale. AI-assisted reporting reduces the analytical burden on investment teams while improving consistency and responsiveness to LP queries.

  • Exit Preparation
    Exit timing and positioning involves synthesizing market conditions, buyer appetite, comparable transactions, and portfolio company narrative. AI can accelerate the synthesis work while freeing senior resources for the judgment-intensive aspects of exit preparation.

  • Risk & Compliance
    Regulatory requirements on PE firms — AIFMD, SFDR, increasingly the EU AI Act — require documentation and monitoring capabilities that create ongoing operational burden. AI-assisted compliance monitoring reduces that burden while improving the quality and consistency of regulatory documentation.

The firms building proprietary AI on private infrastructure own their intelligence advantage. The firms running AI on public cloud are sharing it.


The data sensitivity problem

Private equity firms hold some of the most sensitive commercial data in existence. Deal flow information, target company financials, management assessments, LP capital positions, fund performance data, and co-investor relationships — all of it is commercially sensitive, much of it is legally privileged, and some of it is subject to securities regulations around insider information.

The infrastructure question is direct: where does that data go when AI processes it?

Public AI services — whether that is OpenAI's API, Microsoft Azure AI, or Google Vertex — process data on shared infrastructure operated by US companies subject to US law. The data is, by definition, leaving the firm's control when it enters those pipelines. Most terms of service include provisions allowing the provider to use inputs to improve models. Most firms have not fully mapped what data their teams are feeding into these services.

This is not a hypothetical risk. It is an active one. Several large financial institutions have already restricted or banned the use of public AI services for work involving client data or material non-public information precisely because the infrastructure exposure is not manageable within their compliance frameworks.

Data categories that cannot safely live on shared public AI infrastructure:

  • Target company financials received under NDA
  • Management assessment notes and reference call records
  • Deal flow pipeline and sourcing intelligence
  • LP capital commitments and fund economics
  • Co-investor relationships and terms
  • Material non-public information received during diligence
  • Internal investment committee deliberations and voting records

The regulatory exposure:

  • AIFMD: alternative investment fund managers are subject to strict data handling and confidentiality requirements
  • SFDR: sustainability disclosure obligations require audit-ready data management
  • MAR: market abuse regulation creates specific obligations around MNPI handling
  • GDPR: personal data in management assessments, reference calls, and LP records is subject to GDPR
  • EU AI Act: AI systems used in high-stakes financial decisions will face specific documentation and auditability requirements

The economics of private AI infrastructure for PE firms

There is a perception that private AI infrastructure — deploying AI on dedicated, firm-controlled infrastructure rather than public cloud services — is an enterprise-scale investment accessible only to the largest institutions. That perception is outdated.

The economics of private AI infrastructure have shifted significantly in the last eighteen months. GPU compute on private infrastructure now runs at $2.50 to $3.00 per hour for H100 instances — compared to $32 per hour or more for equivalent capacity on AWS. Storage costs $5.99 per TB per month on private S3-compatible infrastructure versus $23 or more per TB on AWS S3 at scale, before egress fees.

For a mid-size PE firm running meaningful AI workloads — diligence analysis, portfolio monitoring, LP reporting — the economics of private infrastructure are compelling at volumes well below what most people assume.

 

The proprietary data advantage

Beyond security and economics, private AI infrastructure creates a strategic advantage that public AI services cannot replicate: the ability to train and fine-tune models on proprietary firm data without that data leaving the firm's control.

A PE firm with ten years of deal data, management assessment records, and portfolio performance history has a proprietary dataset that no public AI model is trained on. Running AI against that data on private infrastructure — building models that encode the firm's own investment judgment and pattern recognition — creates a competitive advantage that is genuinely defensible. It compounds over time as more data accumulates and models improve.

Running the same workloads on public AI services means the firm's proprietary data is processed on infrastructure it does not control, under terms of service that may allow the provider to learn from it. The intelligence advantage is not private. It is, to some extent, shared.

A PE firm's proprietary deal and portfolio data is among its most valuable assets. The infrastructure that processes it should reflect that.

 

What the infrastructure decision actually involves

Private AI infrastructure for a PE firm does not require building a data center. The deployment models have matured significantly. A firm with existing IT infrastructure can have a private AI platform deployed on that infrastructure in two to four weeks. A firm starting from scratch can have dedicated, privately operated GPU infrastructure running in eight to sixteen weeks.

The practical requirements for most PE firms are modest: secure object storage for deal data and documents, GPU compute for AI workloads, private inference endpoints for internal AI applications, and network controls that keep data in-jurisdiction and auditable. The technology to deliver all of that is available, deployable, and increasingly cost-competitive with the public cloud alternative.

The firms that will have the intelligence advantage in five years are the ones making the infrastructure decision now — before their competitors have already built the proprietary data moat that private AI infrastructure enables.
